Our Client, SCANVIEW Engineering Limited is a forward-thinking engineering solutions provider, dedicated to delivering cutting-edge services across various sectors, including construction, energy, manufacturing, and technology. The Company offers clients services that include 3D Laser Scanning, CAD & Revit BIM Models, Iso's & Pipe support drawings and Elevation & Plot plans. With a commitment to excellence, SCANVIEW leverages innovative technologies, industry expertise, and a client-centric approach to address complex engineering challenges. 

PROJECT SCOPE


Synergy3 was engaged to provide project management consulting services for a client implementing energy-saving initiatives at the AstraZeneca Combined Heat and Power (CHP) facility. Also known as cogeneration, CHP plants optimizes fuel usage, achieving energy savings of 15–40% overall. The project was structured into three distinct phases:


  1. Feasibility Study: Conducting comprehensive assessments to evaluate project viability and identify optimal solutions.
     
  2. 3D Laser Scanning and CAD Modelling: Developing precise digital representations to inform and guide the project design.
     
  3. Boiler and Pipework Detailed Design: Delivering intricate engineering designs to ensure efficient and effective system implementation.
     

This phased approach ensured the project was executed with precision, aligning with the client’s goals for enhanced energy efficiency.


DELIVERY


This was a very complex project where Synergy3 collaborated with multi-parties to establish the required frameworks and governance structure that ensured the project was delivered on time and within budget. 


  • Detailed Project Plan
    • A comprehensive project plan outlining scope, objectives, timelines, milestones, and resource allocation.
    • Risk assessment and mitigation strategies integrated into the plan.
       
  • Project Governance Structure
    • Establishment of a robust governance framework, including roles, responsibilities, and escalation pathways.
    • Definition and implementation of reporting protocols to ensure accountability and transparency.
       
  • Main Contractor and Subcontractor Integration
    • Clear coordination guidelines for seamless integration of the main contractor and subcontractors.
    • Development of a unified communication platform to align all stakeholders.
    • Monitoring mechanisms to ensure contractors adhere to quality, schedule, and budget requirements.
       
  • Coordination of Meetings
    • Daily on-site coordination meetings to address immediate tasks and challenges.
    • Weekly project progress meetings with leadership and key stakeholders to review milestones and performance.
    • Documentation of meeting minutes, action items, and follow-ups.
       
  • Schedule Evaluation and Performance Monitoring
    • Regular assessment of project schedule adherence and identification of potential delays or bottlenecks.
    • Performance tracking against predefined KPIs, including quality, timeline, and budget metrics.
    • Implementation of corrective measures as needed to stay on track.
       
  • Weekly Reporting
    • Submission of detailed weekly reports to project leadership, including:
    • - Progress updates on milestones and deliverables.
    • - Performance metrics and schedule adherence.
    • - Identified risks and mitigation actions.
    • - Updates on contractor and subcontractor activities.
    • - Recommendations for adjustments or improvements.


OUTCOME


The project delivered effective project management by establishing a detailed plan and robust governance structure, ensuring seamless coordination between the main contractor and subcontractors. Through daily and weekly meetings, clear communication was maintained, while regular performance evaluations kept the project on track with corrective actions as needed. Weekly reports provided leadership with detailed updates on progress, risks, and contractor activities, fostering transparency and informed decision-making. Overall, the project advanced AstraZeneca CHP’s energy-saving goals by successfully managing all phases, from feasibility studies to detailed design and implementation, ensuring alignment with objectives and operational excellence.
